VoiceAssist V2 All Phases Summary (Phase 0-15)

This is the V2 16-phase implementation plan for VoiceAssist. Each phase is a focused unit of work designed for completion in one session (4-10 hours).

For detailed phase documentation, see docs/phases/ directory. For timeline and milestones, see ROADMAP.md.


Overview

  • Total Phases: 16 (Phase 0 through Phase 15)
  • Total Duration: 90-110 hours
  • Approach: Compose-first (Phases 0-10), then Kubernetes (Phases 11-14), Final Review (Phase 15)
  • Development: Local MacBook Pro → Production Ubuntu Server
  • Status: All 16 phases complete ✅

Phase 0: Project Initialization & Architecture Setup

Duration: 4-6 hours Type: Compose-only

Summary

  • Create complete microservices directory structure
  • Install Docker Desktop and verify installation
  • Create initial architecture documentation
  • Set up CURRENT_PHASE.md tracking system
  • Initialize Git repository with proper .gitignore
  • Create base docker-compose.yml skeleton

Deliverables: Project foundation, development environment ready


Phase 1: Core Infrastructure & Database Setup

Duration: 6-8 hours Type: Compose-only

Summary

  • Deploy PostgreSQL with pgvector extension via Docker Compose
  • Deploy Redis for caching and session management
  • Deploy Qdrant vector database for embeddings
  • Create Dockerfiles for all microservices
  • Implement database schemas with Alembic migrations
  • Add health check endpoints for all services
  • Configure Docker volumes for data persistence

Deliverables: All databases running, microservice Docker images built, data persists across restarts


Phase 2: Security Foundation & Nextcloud Integration

Duration: 6-8 hours Type: Compose-only

Summary

  • Install Nextcloud in separate Docker Compose stack
  • Configure Keycloak for OIDC/OAuth2 authentication
  • Implement JWT-based auth service with short-lived tokens
  • Create user registration and login via Nextcloud SSO
  • Implement multi-factor authentication (MFA) with TOTP
  • Set up HTTPS with self-signed certificates (mkcert for dev)
  • Build user synchronization service (Nextcloud ↔ PostgreSQL)

Deliverables: Authentication infrastructure operational, Nextcloud SSO working, MFA enabled


Phase 3: API Gateway & Core Microservices

Duration: 6-8 hours Type: Compose-only

Summary

  • Deploy API Gateway (Kong or Nginx) in Docker Compose
  • Create Voice Proxy service skeleton with WebSocket endpoints
  • Create Medical KB service skeleton with RAG foundations
  • Create Admin API service skeleton with management endpoints
  • Register all services in docker-compose.yml
  • Deploy Prometheus for metrics collection
  • Deploy Grafana with initial dashboards
  • Configure service discovery via Compose networking

Deliverables: API Gateway routing requests, all core services running, basic monitoring operational


Phase 4: Advanced Voice Pipeline & Dynamic Conversations

Duration: 8-10 hours Type: Compose-only

Summary

  • Build React voice client with WebRTC streaming
  • Implement Voice Activity Detection (VAD)
  • Add echo cancellation (WebRTC AEC) and noise suppression
  • Integrate OpenAI Realtime API for voice processing
  • Create WebSocket connection manager in Voice Proxy
  • Implement conversation context and memory management
  • Build dynamic clarification system (e.g., ask specifics for "kidney disease")
  • Add barge-in support for natural turn-taking
  • Persist conversations to PostgreSQL

Deliverables: Web-based voice assistant functional, real-time conversations working, context-aware responses


Phase 5: Medical Knowledge Base & RAG System

Duration: 8-10 hours Type: Compose-only

Summary

  • Build PDF processing pipeline (PyPDF2, pdfplumber, Tesseract OCR)
  • Integrate BioGPT for medical-specific embeddings
  • Integrate PubMedBERT for enhanced medical NLP
  • Implement advanced RAG with multi-hop reasoning
  • Add UpToDate API integration (if licensed)
  • Add OpenEvidence API integration
  • Create automated guideline scraper (CDC, WHO, specialty societies)
  • Build medical calculator library (Wells, GRACE, renal dosing, etc.)
  • Integrate PubMed search and article retrieval
  • Implement citation generation in AMA format

Deliverables: Medical knowledge base operational, RAG returns evidence-based answers with citations, calculators functional


Phase 6: Nextcloud App Integration & Unified Services

Duration: 6-8 hours Type: Compose-only

Summary

  • Package VoiceAssist web client as Nextcloud app
  • Package Admin Panel as Nextcloud app
  • Package documentation site as Nextcloud app
  • Implement CalDAV integration for calendar operations
  • Add Google Calendar sync (optional)
  • Integrate Nextcloud Mail for email operations
  • Create file indexing service for Nextcloud documents
  • Implement automatic indexing of uploaded medical files
  • Add task synchronization with Nextcloud Tasks

Deliverables: All web apps integrated into Nextcloud, calendar/email/files unified, automatic document indexing


Phase 7: Advanced Admin Panel & RBAC

Duration: 6-8 hours Type: Compose-only

Summary

  • Build admin dashboard with real-time Prometheus metrics
  • Implement role-based access control (RBAC) with Open Policy Agent
  • Create model selection UI (local Llama vs cloud, parameters)
  • Build cost tracking and analytics dashboard
  • Create knowledge base management UI (upload, reindex, delete docs)
  • Add security policy configuration editor
  • Create user management interface (CRUD operations)
  • Build audit log viewer with filtering and search

Deliverables: Comprehensive admin panel operational, RBAC enforced, KB management functional, analytics dashboard live


Phase 8: Distributed Tracing & Advanced Observability

Duration: 4-6 hours Type: Compose-only

Summary

  • Deploy Jaeger for distributed tracing in Docker Compose
  • Instrument all services with OpenTelemetry
  • Deploy Loki for centralized log aggregation
  • Implement PHI redaction in all log outputs
  • Configure AlertManager with HIPAA-relevant alert rules
  • Build comprehensive Grafana dashboards (health, latency, errors)
  • Configure log retention policies (30-90 days)
  • Set up critical alert rules (downtime, high latency, error spikes)

Deliverables: Full observability stack operational, distributed tracing working, PHI never logged, alerts configured


Phase 9: Infrastructure as Code & CI/CD

Duration: 6-8 hours Type: Compose-only

Summary

  • Create Terraform modules for infrastructure provisioning
  • Write Ansible playbooks for Ubuntu server configuration
  • Set up GitHub Actions CI/CD pipelines
  • Build automated test suites (unit, integration, security)
  • Add security scanning (SAST with Bandit, DAST)
  • Create automated deployment scripts
  • Document infrastructure with architecture diagrams

Deliverables: Infrastructure defined as code, CI/CD pipelines operational, automated testing, deployment automation


Phase 10: Load Testing & Performance Optimization

Duration: 6-8 hours Type: Compose-only

Summary

  • Write load testing scripts using k6 or Locust
  • Run performance benchmarks (100, 200, 500 concurrent users)
  • Test voice mode with concurrent connections
  • Optimize database queries (add indexes, analyze query plans)
  • Implement Redis caching for hot data paths
  • Tune Docker Compose resource limits (CPU, memory)
  • Generate performance report with bottleneck analysis

Deliverables: System validated for production load, performance bottlenecks identified and fixed, caching optimized

Milestone: Docker Compose system is production-ready


Phase 11: Security Hardening & HIPAA Compliance

Duration: 6-8 hours Type: Compose-only (K8s prep)

Summary

  • Conduct security vulnerability audit
  • Enable encryption at rest for all databases
  • Prepare mTLS for inter-service communication (service mesh ready)
  • Implement comprehensive audit logging for all data access
  • Document network segmentation policies
  • Build PHI detection service using Microsoft Presidio
  • Test and verify PHI redaction in logs
  • Create HIPAA compliance documentation
  • Perform penetration testing (if possible)

Deliverables: Security hardened, encryption enabled, PHI detection operational, audit logs comprehensive, HIPAA documented


Phase 12: High Availability & Disaster Recovery

Duration: 4-6 hours Type: Compose-only (K8s prep)

Summary

  • Configure PostgreSQL streaming replication
  • Set up automated daily encrypted backups
  • Store backups off-site (Nextcloud, S3, or cloud storage)
  • Write disaster recovery runbook with step-by-step procedures
  • Test backup restoration process thoroughly
  • Document RTO (Recovery Time Objective) and RPO (Recovery Point Objective)

Deliverables: HA configured, backups automated and tested, DR procedures documented, recovery verified

Milestone: Kubernetes migration preparation complete


Phase 13: Final Testing & Documentation

Duration: 6-8 hours Type: Compose and K8s

Summary

  • Write complete end-to-end test suite for all workflows
  • Perform comprehensive voice interaction testing (accuracy, latency)
  • Run integration tests (all services working together)
  • Update ARCHITECTURE_V2.md with as-built architecture
  • Update all service READMEs with final details
  • Create deployment guide for Ubuntu server
  • Write user documentation for clinicians
  • Build troubleshooting guide with common issues

Deliverables: Complete test coverage, all tests passing, documentation finalized, deployment guide ready


Phase 14: Production Deployment

Duration: 6-8 hours Type: Production

Summary

  • Deploy VoiceAssist to production Ubuntu server
  • Configure SSL certificates with Let's Encrypt
  • Set up domain DNS (voiceassist.asimo.io, admin.asimo.io, etc.)
  • Activate production monitoring (Prometheus, Grafana, alerts)
  • Run production smoke tests (verify all services healthy)
  • Finalize production documentation (runbooks, incident response)
  • Verify automated backups are running

Deliverables: VoiceAssist V2 live in production, SSL configured, monitoring active, documentation complete

Milestone: Production deployment complete - VoiceAssist V2 operational!


Phase 15: Final Review & Handoff

Duration: 2-3 hours Type: Final Review

Summary

  • Conduct final code review
  • Security audit and compliance validation
  • Performance validation
  • Team training materials prepared
  • Project handoff package created
  • Project closure documentation

Deliverables: Final validation complete, handoff documentation ready, project closed

Milestone: All 16 phases complete - VoiceAssist V2 production-ready with full documentation!


Phase Type Breakdown

Compose-Only Phases (0-10)

Build entire system using Docker Compose on local MacBook Pro. These phases focus on functionality, not orchestration complexity.

Characteristics:

  • All services in docker-compose.yml
  • Simple networking, shared Docker networks
  • Volume mounts for persistence
  • Fast iteration and testing
  • Full feature parity with K8s architecture

Kubernetes Preparation (11-12)

Prepare for Kubernetes migration with security hardening and HA/DR.

Characteristics:

  • Security hardening (encryption, mTLS prep)
  • Database replication and backups
  • Disaster recovery procedures
  • Still running on Docker Compose

Production Deployment (13-14)

Final testing and production deployment.

Characteristics:

  • Comprehensive testing
  • Documentation finalization
  • Production server deployment
  • Production monitoring activation

Final Review (15)

Project closure and handoff.

Characteristics:

  • Final code review
  • Security and compliance validation
  • Performance validation
  • Handoff documentation

Compose-to-Kubernetes Migration (Optional)

After all phases are complete, you can optionally migrate to Kubernetes for advanced orchestration:

Future: Kubernetes Migration

  • Convert Docker Compose services to K8s Deployments
  • Create K8s Services for service discovery
  • Implement service mesh (Linkerd or Istio) for mTLS
  • Configure HorizontalPodAutoscaler for auto-scaling
  • Set up Ingress for external routing
  • Deploy to production K8s cluster
